New roof quote wildly varying

Why are quotes so varied? I had 3 quotes for a new roof that ranged from 12k to 28k for the same spec. (They were all picked from checkatrade and all have 5/5 review, they all visited the property). Is the 12k a bodge job is the 28k a rip-off? Is 18k the std rate for a new roof? I expected some variance but not to this degree. It is very confusing and i am unsure what to do now. Is there such a thing as over-insulation? Does it matter where it goes? Ie between the rafters or between the joists before boarding out, or should it have both? Is there a mininum standard, do i need to plan for if the rules change? (which seems a little crystal ball gazing). Are there any rule changes in the works? It won't be used except for storage (think xmas tree type of stuff).

Mainly the size of the company if they are vat regestered & the quality of the job & materials used although most roofing materials are bs compliant most are only just and will only last a couple of years at most if you only use the best it will cost a lot more, most building merchants will only carry the cheap stuff as that unfortunelley is what sells unless you ask them to stock it for you.

Check reviews on the company, not everyone is vat registered so you can save there, RE loft insulation we would put 100mm pie boards inbetween the rafters, When boarding out a loft you need to raise the boards so the loft roll insulation is not squashed down. You should aim for 270mm loft roll insulation

This level of variation is actually very common with roofing, and it doesn’t automatically mean one is a bodge and another is a rip-off. Roofing quotes vary more than most trades because a lot of the cost is driven by assumptions, not just the headline “same spec”. Why the quotes vary so much Even if the quotes look similar on the surface, they may be allowing for very different things underneath, for example: • Strip and relay vs over-sheeting • How much timber replacement is assumed (rafters, wall plates) • Type of felt / breathable membrane • Leadwork (re-using vs full replacement) • Scaffolding (full wrap, duration, access) • Waste removal and skips • Labour time and crew size A £12k quote may be assuming everything is perfect. A £28k quote may be pricing in everything that might go wrong. Business model also matters: • Smaller firms sometimes quote low and recover costs via “extras” • Larger firms often price high but aim to be all-inclusive • Some firms quote high simply because they’re busy • Long guarantees and insurance-backed warranties add cost None of that shows up in reviews.

Even if all 3 companies visited and have 5⭐ reviews, the price gap usually comes down to: • Overheads & Business Model Some companies: Have offices, surveyors, admin teams, vans, scaffolding in-house Offer insurance-backed guarantees Carry full accreditations & compliance costs Others may: Subcontract labour Run lean with minimal overhead Not include the same warranty cover That alone can account for £5–10k difference.
